About the project

Our team had engineered a highly sophisticated cultural heritage platform powered by advanced W3C semantic web technologies. However, the platform lacked a clear product-market fit strategy, as strategic priorities were being driven by internal assumptions rather than direct market signals. Without a structured validation process, the organization struggled to identify which specific use cases and user segments offered the highest value, risking misallocated engineering effort and stagnant user adoption.

As the Product Manager steering this initiative, my objective was to establish a clear product strategy, translate complex semantic capabilities into validated market solutions, and build an ongoing, data-driven validation capability within the team.

  1. To bridge this gap, I designed and executed a structured, hands-on customer discovery program, directly engaging target stakeholders across the cultural heritage sector to test core assumptions.

  2. I synthesized these insights into a rigorous prioritization framework, separating high-impact, validated use cases from unproven hypotheses to narrow our product scope to the most defensible market opportunities.

  3. Beyond defining the immediate roadmap, I trained the cross-functional team on a repeatable market-validation framework—embedding continuous feedback loops directly into the organization's operating model.

This strategic shift transformed internal guesswork into an evidence-based product strategy focused on high-demand capabilities. By providing the team with a validated roadmap and the tools to independently test market needs going forward, we clarified our long-term positioning, accelerated market alignment, and ensured sustainable platform adoption.
